The lab

Most engineers my level have never touched a server they could pick up. Mine sit in a rack I built. Cost-per-deploy is closer to electricity than AWS.

Bare-metal first
2× Dell R620 with Proxmox host 8 production VMs, 4× R710 split workers + storage + backups. All workloads run here before they touch a cloud bill.

Self-hosted everything
Nginx reverse proxy + wildcard cube-x.dev cert, Docker compose for every service, GitLab + Prometheus + Grafana + Loki side-by-side with the apps they monitor.

Cloud only when it has to be
Cloudflare R2 for object storage (cheap egress), Vertex AI for LLM inference. Everything else: my own metal, my own ops.
